The Leaders Who Have Failed Are Often the Most Ready to Lead

What Failure Actually Teaches: Why Setbacks Are the Making of Senior Leaders

There is a prevailing assumption in how organisations identify and develop leaders: that the best track record is the cleanest one. But the evidence, and the experience of most senior executives, suggests the opposite.

The leaders who handle complexity, uncertainty, and pressure most effectively are frequently those whose careers include a significant failure, a missed promotion, a product that did not land, a role that did not work out. Not despite those setbacks, but because of them.

Failure Teaches What Success Cannot

When everything works, leaders rarely interrogate the assumptions behind their decisions. Failure forces the questions that success never prompts: Was the strategy sound? Was the communication clear? Did I build the right sponsorship? Am I being seen as a leader, or simply as someone who executes well?

These are the questions that separate executives who perform well within a defined brief from those who can lead at enterprise scale and they tend to get asked, seriously, only when something has gone wrong.

Resilience Is Built in Difficulty, Not Celebrated in Success

The most durable leaders are those who have learned to metabolise setbacks, to extract the learning without being destabilised by the experience. This requires a quality that high performance alone does not develop: the ability to hold uncertainty without losing direction.

Leaders who have only ever succeeded can appear capable under normal conditions. But the conditions that test leadership most are never normal and those tests tend to reveal quickly whether resilience has actually been built or merely assumed.

Our View

In our work placing senior leaders across corporate and investment banking, we see this pattern consistently. The executives who attract the most serious interest at the top of the market are not those with the most polished CVs – they are those who can speak honestly about where things went wrong, what they learned, and how it changed how they lead. That quality of reflection, and the judgment it signals, is one of the most reliable indicators of readiness for the most demanding roles.
